AI agent for inventory: reorder at the right time, without stockouts or overstock
Monday morning, your best-selling item has been out of stock since Friday. Meanwhile, three boxes of a product that no longer sells are gathering dust at the back of the warehouse. In many SMBs, inventory lives in the owner’s head and in a spreadsheet updated “when we have time”. An AI agent for inventory reads your sales and receipts every night, works out when to order and how much, and hands you a purchase order ready to approve.
An AI agent is a software assistant that follows your rules and works inside your tools. Here it monitors, calculates and prepares. You are always the one who approves the order.
The Monday board: what the AI agent for inventory shows you
Fictional example: Vélo Nord, a bike shop in Terrebonne (fictional) with 8 employees. Each bar shows current stock; the black line marks the reorder point.
Stock status, Monday 7 a.m. (fictional example)
In stock: 22 · Reorder point: 28
In stock: 41 · Reorder point: 30
In stock: 6 · Reorder point: 18
In stock: 58 · Reorder point: 15
In stock: 17 · Reorder point: 20
At a glance, the owner knows what to order today, what can wait and what not to reorder. Notice the winter tires: the agent doesn’t just look at stock, but also at sales for the same period last year.
How the agent calculates the reorder point
No magic: the agent applies a formula good inventory managers already know, but it recalculates it every night, for every item, with real data.
🧮 The reorder point
Average daily sales
calculated over recent weeks
×
Supplier lead time
in days, measured on recent deliveries
+
Safety stock
to absorb surprises
=
Reorder point
the threshold that triggers a suggestion
Example: 3 inner tubes sold per day × 6 days of lead time + 10 safety stock = 28. There are 22 left: the agent suggests ordering today.
The agent then adjusts for context: season, planned promotion, supplier minimum order, warehouse space.

PURCHASE ORDER — DRAFT (fictional example)
| Item | Suggested qty | In stock | Why |
|---|---|---|---|
| 3700c inner tubes | 60 | 22 | Below reorder point (28). Selling 3 a day, 6-day lead time. |
| Chain lube | 24 | 17 | Close to reorder point (20): added to share the shipping cost. |
| 29-inch studded winter tires | 24 | 6 | Season: sales were 4× higher from late October to December last year. |
| 5 |
0 | 58 | Removed: 10 months of stock at the current pace. |
4Supplier minimum order reached: a single delivery this week.
How to read this draft
- 1The supplier is picked using your rules: main supplier, lead time, minimum order.
- 2Nothing goes out without you: the agent prepares, you approve (or correct) in one click.
- 3Every line is justified in one sentence: you see why the agent suggests that quantity.
- 4It groups items to reach the supplier minimum and avoid paying shipping twice.
- 5It also removes what you should not order: overstock is money sitting on a shelf.
Frequently asked questions about the AI agent for inventory
Q1. Do I need expensive inventory software?
No. The agent reads exports from your point of sale or online store (Lightspeed, Square, Shopify, etc.), or even an up-to-date Excel file. What matters is that sales and receipts are recorded.
Q2. What if the agent gets it wrong?
It will, especially at first: a forgotten promotion, a miscoded item, a partial delivery. That’s why every purchase order goes through you and every line is justified. You correct, it adjusts its settings.
Q3. Can it order directly from the supplier?
Technically yes, but we advise against it at first. Start with drafts you approve. After a few months without errors, you can allow automatic sending for a few common items, with a quantity cap.
Q4. Does it also catch anomalies?
Yes, and owners love it: an item whose stock drops without matching sales (data entry error, breakage, theft), a supplier whose lead times are getting longer, a product that hasn’t moved in 90 days.
Q5. Is my sales data safe?
It is if the agent only has read access, the data stays hosted in Canada and access is logged. It never needs access to your bank accounts or payment cards.
3 rules to start safely
- The agent prepares, you approve. At first, no purchase order goes out without your click. Set a quantity and value cap above which the agent must always ask.
- Read-only access. It reads sales, receipts and supplier records. It doesn’t change your prices, doesn’t touch your accounting and has no bank access.
- Data hosted in Canada, and traceable decisions. Choose a tool that keeps a history: who approved what, and why the agent suggested each quantity.
Where to start? Pick your 30 best-selling items, make sure their sales and receipts are properly recorded, note each supplier’s real lead time, then let the agent suggest orders for a month, alongside your current method. Compare: stockouts avoided, overstock reduced, time saved.
The AI agent for inventory teams up with the AI agent for supplier invoices, which checks that each invoice matches the order received, and with the AI agent for deadlines. To decide where to start, see which tasks to give an AI agent safely or our AI and automation consulting.
